Transformation projects: what no one tells you (FR)

Your transformation project is taking shape. But to achieve the results you expect, there are some important questions that need to be addressed beyond the project timeline.

  • Behind the initial agreement, is everyone genuinely committed to the same change?
  • Who will make the final decision if expectations differ?
  • Have you assessed what will change in day-to-day work and planned for the time, skills and resources required?
  • Does each group understand what they stand to gain, what they will need to leave behind and how they will be supported?
  • And what evidence will allow you to demonstrate that new practices are taking hold and that the expected benefits are being realised?

How can you identify these vulnerabilities, choose the right responses and focus your efforts where they will have the greatest impact?

In this French-speaking webinar, Arago will share a six-step methodology, illustrated by a real-life case study from an operational leadership team. You will discover how to assess your own project, identify areas that need attention and make the decisions that will enable change to deliver lasting results.

What you will learn

1. Before the project: getting decisions right before they become problems

Everyone wants to "simplify", "harmonise" or "work together more effectively". But do these ambitions mean the same thing to everyone? Which practices need to be left behind? Which exceptions can be retained? Who makes the final decision when interests conflict? How will success be measured?

You will learn how to establish a clear direction, define responsibilities, clarify expected benefits and agree on what needs to change before transformation begins, helping to minimise contradictions and decisions being challenged during implementation.

2. During the project: understanding where the real risks lie

An organisational chart shows positions. It does not always reveal which people the organisation actually depends on.

Risks can also lie in the interfaces between teams, skills gaps, the cumulative workload of multiple projects, local practices or the consequences of reallocating responsibilities.

We will explore how to bring these different dimensions together to identify critical dependencies and decide where to strengthen resources, clarify ways of working or adapt support.

3. Before go-live: training alone is not enough

Are teams equipped to take on their new responsibilities, follow the new processes and handle challenging situations?

Do they understand what is changing for them? Do they have the necessary skills, time and support?

You will discover how to assess their actual level of readiness using real-life work scenarios, tailor support to different employee groups and inform the go-live decision.

4. After go-live: distinguishing delivery, adoption and value

An organisation may officially be in place while decisions are still being made through old channels. A common process may coexist with local practices that bypass it.

We will distinguish between delivery, readiness, adoption and value creation to understand these gaps and identify the most appropriate responses: clarifying roles, simplifying processes, developing skills or adjusting resources.

We will also look at how to measure the impact of corrective actions and ensure benefits continue to be tracked after the project team has moved on.

A real-life case study throughout the webinar

The creation of a shared services centre in a complex transformation context will serve as a practical illustration of these challenges: three months of implementation followed by nine months of consolidation, all while maintaining business continuity.

The challenge: transforming the organisation, responsibilities, processes and relationships with internal customers, while ensuring uninterrupted service delivery.

This real-life experience will provide an opportunity to explore the challenges encountered, the decisions made, what worked and the lessons learned.

The insights can be applied to other transformation projects: balancing project delivery with day-to-day operations, evolving roles, resolving disagreements, harmonising practices and embedding new ways of working.

Is this webinar for you?

Is this webinar for you?

You are an HR Director, Finance Director, HRIS Manager, Transformation Lead, HR Operations Manager or a member of a leadership team involved in a transformation programme.

You are responsible for evolving an organisation, its processes, roles or working practices, while maintaining business operations and meeting project commitments.

And perhaps you recognise yourself in one of these situations:

"The technical project is green."

You want to make sure that the people, organisational and operational conditions are equally in place.

"Managers will drive the change."

You want to ensure that their role is clearly defined and that they have the time and resources they need.

"We've trained everyone."

Old practices are still persisting, and you want to understand what is preventing the change from taking hold.

"The project is finished."

You still need to demonstrate the benefits achieved and identify who will be responsible for tracking them.

Join us to explore your transformation from these different perspectives and identify your action priorities.
